    How to design a business process that runs without you

    Most business processes were never designed. They accumulated. Somebody added a step to stop a problem happening twice, somebody else added an approval after a bad month, and nobody ever went back to remove anything. What you are left with is a sequence that made sense one decision at a time and makes no sense as a whole.

    Process design is the work of deciding what the sequence should be, given the people you actually have, the tools you actually pay for, and the constraints you cannot move. It is not a template exercise. A template does not know that your only administrator works Tuesdays and Thursdays.

    This tool works in three modes, because the work is different depending on where you are starting from.

    The three starting points

    Fix a broken process
    Something exists and it is slow, inconsistent, or dependent on you remembering. The job is to find where it actually breaks, usually a handoff with no trigger, then rebuild that part rather than the whole thing.
    Design a new process
    Nothing exists yet. The job is to architect it properly the first time using the people and tools you already have, so you are not designing something that needs a hire to run.
    Reverse engineer an outcome
    You know the result you want and have no idea what produces it reliably. The job is to work backwards from the outcome, stage by stage, assigning an owner and a tool to each one.
    Where friction actually lives
    Every process has a bottleneck, a rebuild, and a drag. The bottleneck is where everything waits, usually on a decision only you can make. The rebuild is work being redone because it was never captured. The drag is the step that costs more than it returns.
    The step you can remove
    Almost every accumulated process contains at least one step that exists because of how things started rather than because it adds anything. Finding it is usually worth more than optimising the rest.

    A worked example

    Client onboarding in a two person consultancy, before and after a redesign.

    Before

    Proposal accepted by email. Founder writes a welcome message from scratch. Founder chases the deposit. Founder builds the folder structure. Founder books the kick off. Assistant is copied in but has no trigger to act on, so nothing moves until the founder has a clear morning. Average elapsed time, nine days.

    After

    Proposal acceptance triggers a saved template message and the invoice from the same system. The paid invoice is the assistant's trigger, so no chasing conversation is needed. Folder creation runs from a saved structure. Kick off booking is a scheduling link inside the welcome message. The founder touches the process once, at the kick off itself. Average elapsed time, two days.

    Questions people ask before they start

    Will it recommend software I do not own?

    No. The design is built from the tools you tell it you already use. If there is a genuine gap it will name the gap and suggest the simplest workaround with what you have, rather than sending you shopping.

    I am the only person in the business. Is this still useful?

    Yes, and it changes what you get. With one person the design focuses on what to batch, what to automate, and what to protect time for, rather than who to hand things to.

    How is this different from writing an SOP?

    Process design decides what the sequence should be. An SOP records how to run it. Design first, document second, or you end up with a very tidy document describing a process that should not exist.

    What if I have tried to fix this before?

    Tell it what you tried. The design deliberately avoids repeating approaches that already failed for you, which is usually why the second attempt works.
